AI consulting is one of the most confusing services to buy. Every other consultant offers an "AI strategy", but very few can also build and deploy it. I'm Vadim Leviev, a developer with 25+ years of building real production systems - William Hill Online, BuyMe, Mars Media Group. I advise businesses on AI not from a lecturer's point of view, but as someone who has built these systems.
What is AI consulting for business?
AI consulting is a process in which an outside expert helps an organization understand where artificial intelligence can improve processes, cut costs or grow revenue - and then plans and guides the implementation itself.
If the question is mainly how to save manual work between the systems you already have, start with the guide to business automation: it explains how to choose the first process and how to compare Zapier, Make, n8n and custom code.
Unlike an "AI lecture" (which explains what GPT is) or an "AI workshop" (which teaches how to write a good prompt), real AI consulting delivers a specific result: a process that's more automated, a product that uses AI, or a platform that serves customers 24/7 without an extra employee.
The three questions every business should ask before it starts:
- Which processes take the most manual time? - that's where the ROI is highest.
- What data do we have? - AI doesn't work without data, and you need to know what exists.
- What is the budget, and when do we expect it to pay back? - this sets the approach: off-the-shelf tools, development, or a mix.
Who needs an AI consultant - and who doesn't?
| Type of business | What AI can deliver | Recommended entry point |
|---|---|---|
| Small business (1-10 employees) | Automated correspondence, first-line customer service, marketing content | Off-the-shelf tools (ChatGPT, Make, Zapier) plus a short assessment |
| Mid-sized company (10-100 employees) | An internal AI agent, workflow automation, data analysis | Strategic consulting plus development tailored to the unique process |
| Large organization (100+ employees) | RAG over the internal knowledge base, product upgrades, a smart data pipeline | Structured organizational consulting plus a development team and governance |
| Startup | AI as part of the product from day one, not an add-on later | Early architecture consulting - before the code is written |
The AI consulting process step by step - from AI strategy to a pilot
AI consulting that produces results follows a clear method. This is the process I work by:
A structured conversation with the key process owners. I map how many work hours go into repetitive processes, what data exists, and where the biggest pain is.
A list of findings ranked by ROI: what will pay back quickly, what needs more investment, and what isn't worth touching right now.
Is an off-the-shelf tool enough (ChatGPT Enterprise, Make.com, Copilot)? Is custom development needed? RAG over company documents? An AI agent? Every problem has a different solution.
I implement one solution - the easiest one with the highest ROI. 2-4 weeks. Then I measure actual results, not assumptions.
Based on the POC, I build a work plan for expanding it, including team training, governance and clear success metrics.
The companies that succeed with AI don't start with "let's do AI". They start with "we have a process that takes 40 hours a month and shouldn't". From there to an AI solution the ROI is clear and measurable, and the project manager can justify it to the board. When you start from the pain and not from the technology, the chance of success is much higher.
AI for business: what it can do, and what it can't
Before you invest, it's important to understand the limits. I prefer to say it plainly - because a consultant who sells "AI for everything" simply isn't credible:
- AI excels at: automating repetitive processes
Summarizing emails, drafting replies, sorting leads, first answers to common questions - here the ROI is fast and clear. In a typical case I've seen, a company that moved 60% of its customer support to an AI agent freed up 2-3 positions within 6 months.
- AI excels at: search and synthesis over existing knowledge (RAG)
A company with 10,000 internal documents that no employee can read - AI can answer employees' and customers' questions from them in real time. That's the basis of enterprise RAG systems.
- AI falls short at: critical business decisions
AI can help analyze data and present options, but responsibility can't sit with the model. Decisions about investments, layoffs or a change of strategy stay with people.
- AI falls short at: up-to-date facts without a verification step
Language models have a knowledge cutoff. Without RAG over an up-to-date database and without a way to verify the output, AI can get facts wrong. Any application that demands accuracy (medicine, law, finance) needs a verification layer.
Securing AI processes - the part most consultants skip
One of the most neglected areas of AI consulting is the security of the processes themselves. When you connect AI to sensitive business information - customers, agreements, financial data - new risk vectors open up that most organizations aren't aware of.
The common problems I see in AI projects:
- Prompt injection - an attacker who slips instructions in through user input to make the AI step outside its mandate.
- Data leakage - information sent to external APIs without the organization knowing.
- Hallucination in a business context - AI that presents wrong information as fact, and decisions get made on it.
- Over-privileged agents - an AI agent with wider access than the task needs.
As part of my consulting I run a security review of AI processes - not only "does the tool work" but "what happens when someone tries to break it". I'm also currently working on verifystring.com, an AI security service I founded: finding Shadow AI and testing agents, chatbots and LLM integrations - before the risk finds you.
How much does AI consulting cost?
Price transparency isn't common in this field - most consultants write "contact us for pricing". I work differently:
| Service | What is included | Best for | Price |
|---|---|---|---|
| Initial assessment | A structured 2-3 hour session, an opportunity map, written recommendations | Any business that wants to know where to start | $690 |
| Strategic consulting | A full assessment, a roadmap, tool choice and guidance for the first POC | Mid-sized companies that want a clear work plan | $1,800-3,300 |
| Consulting plus development | Full consulting plus building and implementing the POC - RAG, an AI agent, automation | Organizations that want a working solution, not just a recommendation | from $4,200 |
Ongoing monthly consulting is available separately for companies that want continuous support.
AI consulting vs AI development - which do you need?
A question I get a lot: "Do we need an AI consultant, an AI implementation partner or an AI developer?" The answer depends on one simple question: do you know for sure what to build?
| Situation | What you need |
|---|---|
| It is not clear what AI can do for the business | Consulting first - define the problem before the solution |
| You know what you want, not how to build it | Consulting plus development - I do both |
| There is a clear spec and you need someone to build it | A professional AI developer - straight to development |
| There is an in-house team that needs direction | Architecture consulting - a review and design of the system |
The most expensive mistake I see again and again: businesses that buy an AI tool because "everyone is buying it", with no definition of what they want to change. Three months later - a subscription that doesn't deliver, a confused team, and no ROI. Good AI consulting doesn't start with "which tool". It starts with "what hurts you most in your operations". From there, the road to the right solution is much shorter.
AI consulting for business: frequently asked questions
How long does it take to see results from AI?
It depends on the type of solution. Automating a simple process (sorting emails, creating content) shows results within two weeks. An AI agent for customer service takes 4-8 weeks to roll out fully. An enterprise RAG system takes 2-4 months. In every case you start with a small POC that proves the ROI before investing everything.
Will AI replace my employees?
In practice it does not replace them - it changes their roles. An employee who sorted 200 emails a day starts handling the 50 exceptions that AI cannot solve. In the businesses I have worked with, AI led to higher output, not to layoffs. But the change has to be managed properly, with the team involved in the process.
What is the difference between AI consulting and an AI workshop?
An AI workshop teaches general skills - how to use ChatGPT, how to write a good prompt. AI consulting is a process focused on your specific business: what the problems are, what the solutions are, which tools to use and how to implement them. A workshop is good for the whole team; consulting is right for managers who need to decide what to do.
Do I need an IT team to implement AI?
For off-the-shelf tools (ChatGPT, Copilot, Make.com) - no, any employee can use them. For custom development (RAG, AI agents, complex integrations) - yes, you need a developer. Part of my consulting is a clear definition of what needs IT and what does not, so you do not pay for development you do not need.
Is my data safe when I use AI?
By default, the OpenAI API does not train on your data. But it matters a great deal which data is sent where. My consulting includes mapping sensitive data, choosing a secure architecture and verifying that the outputs meet your criteria - to the point that I set up a dedicated service for it, verifystring.com.
What is the difference between an AI consultant who only advises and one who also builds?
A consultant who only advises gives recommendations - and then you go and find another developer. A consultant who also builds (like me) is responsible for the whole chain, from defining the problem to a working solution in production. The practical difference: nothing gets lost between consultant and developer, accountability is clearer, and the result is tied to what is technically possible.
